Which Automation Should You Build First? The Answer Is Math, Not Hype.

You’ve seen the economics, the plumbing, and the roadmap. Now the first real act of the journey: figuring out which problems in your business are worth automating, and in what order. Get this wrong and everything downstream is expensive theater. Get it right and the rest of the road funds itself.
The honest starting point: nobody, including us, knows your answer before looking at your numbers. That’s the whole point of this post.
The ranking is different for every business
A GC floating $800K of receivables has a collections problem worth tens of thousands in freed cash. An engineering firm with twelve billing staff has a time-leakage problem worth six figures a year. A property management company drowning in tenant requests has an intake problem neither of those automations touches.
Same technology, completely different first move. The businesses that get burned on AI are the ones that start with the tool and go looking for a problem. The ones that win start with the most expensive recurring problem and work backward.
The bar every candidate has to clear
Every build we run through later in this series cleared one bar before we wrote a line of it: payback in under a quarter, with run costs that are a rounding error against the return. Your first automation should clear the same bar, and most businesses have three to five candidates that do. The identification work is finding them and ordering them.
What makes a task a strong candidate: it recurs weekly or daily, it follows rules a person could write down, it currently consumes paid hours or leaks money when skipped, and the systems it touches have doorways (the readiness test from earlier in the series). Score your recurring tasks against those four and the top of the list usually announces itself.
How we run identification
Our engagement starts with an AI Business Assessment. It’s not a sales call with extra steps. We look at where your hours and dollars actually go, rank your problem areas by estimated payback, and match automations from our catalog to the top of that list. You walk away with the ranking whether or not you hire us to build anything.
The assessment also closes the loop with readiness: for each candidate we identify, we verify the systems it touches can actually be reached, so nothing on your ranked list turns out to be a dead end mid-build.
With the list in hand, the next question is what everything runs on. That’s the next post: choosing an automation platform, and why that decision outlives every individual automation you build on it.
